The Next Supply Chain Concentration Risk May Be the AI Model Itself

Supply-chain organizations have spent decades reducing single points of failure across suppliers, transportation networks, manufacturing footprints, and communications infrastructure. As AI moves deeper into planning, procurement, transportation, warehouse operations, and exception management, the foundation model itself could become another concentration risk.

The concern is not simply whether one AI provider dominates the market. The deeper issue is architectural dependency. If enterprise workflows, retrieval systems, permissions, prompts, and agent behavior become too tightly coupled to one model provider, switching later may be far more difficult than it appears. Model portability, governed orchestration, enterprise-controlled data, and deterministic validation therefore become important resilience requirements as AI assumes a larger role in supply-chain decision-making.
