CEO Leagh Turner presents Coupa’s vision for the future of trade

The Vision: An Autonomous Network of AI Agents

Coupa’s central message is focused on reshaping global trade through an “Autonomous Spend Management network” powered by AI agents. This goes beyond traditional automation—it represents a paradigm shift toward a dynamic ecosystem where AI agents coordinate transactions and decisions between buyers and suppliers with minimal human involvement.

According to Salvatore Lombardo, Coupa’s Chief Product and Technology Officer, “Coupa is transforming global trade by using multiagent AI capabilities to dynamically and autonomously match the needs of buyers and suppliers. This collaborative network represents a fundamental shift from static applications to AI-guided networks that can act independently – paving the way for autonomous spend management.”

CEO Leagh Turner reinforced Coupa’s distinct position at what she called the “absolute epicenter of global trade,” noting its longstanding strength with buyers and a renewed emphasis on supplier-side innovation. In her keynote at Inspire, Turner declared, “We’re building the network that powers the future of global trade,” likening the company’s ambition and confidence to JFK’s moon landing mission.

The vision includes AI agents that manage data objects, communicate directly with stakeholders, and execute business logic—potentially bypassing traditional software layers to form more responsive, intelligent systems. Operating on pre-set trade parameters, these agents draw on nearly two decades of permissioned data to smartly connect buyers and suppliers. The aim is to build a “network of networks” where trade flows effortlessly, evolving from static documents to dynamic, shared “network objects.”

Historical Context & Credibility: Building Toward Autonomy

The concept of multi-enterprise collaboration networks dates back to the dot-com era, but at the time, the critical enabling technologies—Agentic AI, autonomous systems, and large-scale datasets—were not yet in place. Since its founding in 2006 with a user-centric vision of “Procurement for the people,” Coupa has been strategically building toward this very moment. From the outset, its founders recognized the future potential of AI-driven collaboration, which led them to prioritize the collection of structured, permissioned customer data.

Coupa’s transformation from an e-procurement specialist to a comprehensive Business Spend Management (BSM) leader has been shaped in large part by a series of strategic acquisitions. Notable additions include:

  • Spend360 (2017): Infused AI/ML for spend data classification.

  • LLamasoft (2020): A transformative $1.5 billion acquisition bringing AI-powered supply chain design, planning, and digital twin capabilities.

Coupa officially announced the acquisition of Cirtuo, a Croatia-based leader in AI-driven category management, on May 13, 2025. This strategic move is intended to advance Coupa’s vision of autonomous spend management by embedding Cirtuo’s AI-powered capabilities into its Total Spend Management platform. Cirtuo’s offerings—such as “Guided Category Strategy,” “Guided Supplier Strategy,” and “Initiative Management & Value Tracking”—are designed to close the gap between strategic sourcing and day-to-day procurement decisions. As Salvatore Lombardo stated, “With the acquisition of Cirtuo, we strengthen our AI-native solutions and fill a critical gap in Coupa’s Strategic Sourcing Suite.”

Evaluating the AI Engine: Data, Capabilities, and Execution Hurdles

Coupa appropriately positions itself as “AI-native,” with its most valuable asset being a vast, proprietary dataset—over $8 trillion in anonymized, community-generated spend data. This dataset serves as the foundation for its AI-driven capabilities and is central to realizing its broader ambitions.

Execution Hurdles

Coupa’s main execution challenge continues to be the seamless integration of acquired technologies. While its $8 trillion community dataset is a significant strength for powering AI capabilities and platform insights, more transparency is needed around how customers can tap into this data—both their own and the anonymized community intelligence—to build enterprise data fabrics or train custom models beyond Coupa’s native tools. For data-mature organizations, this is a critical factor in unlocking the full value of their data. The upcoming Agent Studio and DevCon may start to address these concerns, but this remains an area where customers will need to engage closely with Coupa for deeper clarity.

The Design-to-Pay Vision: A Critical Dependency on External Systems

A key observation from Inspire 2025 is the challenge Coupa faces in fully executing its end-to-end "Design-to-Pay" vision—especially around operationalizing supply chain designs. While there is increasing clarity on how insights from spend analysis and category strategy (now enhanced by Cirtuo) can initiate (re)design efforts using Coupa’s advanced ex-LLamasoft tools, a critical gap remains. The ability to seamlessly translate these optimized designs into actionable plans within day-to-day execution systems—primarily ERP and specialized Supply Chain Planning and Execution (SCP/SCE) platforms—is still unclear. Achieving this closed-loop vision will require deep, bi-directional integration and collaboration with those systems. Without it, even the most intelligent designs risk remaining strategic “what-ifs,” rather than becoming operational realities—highlighting a key dependency for Coupa’s broader supply chain aspirations.

The Enduring Role of ERP

Coupa’s white paper and executive commentary frame the ongoing “ERP super cycle” as a favorable tailwind, suggesting that the modernization of enterprise software through AI agents will lead to a “thinning out of the application layer.” While the limitations of ERP systems are acknowledged, they continue to serve as the financial system of record and the execution backbone for many core direct procurement and planning functions. For Coupa’s autonomous network to succeed, it must intelligently coexist with and deeply integrate into these foundational ERP systems.

Product Strategy Pillars Supporting the Autonomous Vision

Coupa’s comprehensive product strategy is anchored in four core pillars, each aimed at advancing its autonomous vision by strengthening capabilities across the network and positioning AI as the primary engagement layer. The announcements made at Inspire 2025 further clarify and reinforce these strategic directions:

  • Enhance Buyer Platform: Includes the Cirtuo acquisition to support AI-powered category strategy. Also features Smart Intake & Orchestration, aimed at transforming buying processes with a simpler, user-friendly experience. This Intake and Orchestration capability, which streamlines flows and acts as a workflow engine, became generally available this month. Additional updates include the introduction of a Coupa Pay Card and a major revamp of Supplier Information Management and Risk into a unified “Supplier 360” view.

  • Empower Suppliers: Focused on simplifying supplier onboarding and offering tools such as a “LinkedIn-style” business profile and a centralized “Supplier Hub” for financial management.

  • Rich Collaboration: Expanding supply chain collaboration through enhancements in forecast collaboration, the general availability of Inventory Collaboration this month, and the planned launch of Quality Collaboration in January 2026.

  • AI Agent Layer: Encompasses the new Navi™ multi-agent AI portfolio and the upcoming Agent Studio, supporting Coupa’s broader push toward AI-driven autonomy.

Partnerships and Go-to-Market Transformation

Coupa outlined a major revamp of its partner strategy, emphasizing co-selling, the development of a reseller channel, and deeper collaboration with strategic partners such as AWS. The announcement of Coupa DevCon 2026 further reinforces its commitment to strengthening and enabling its growing partner and developer ecosystem.

Enhancing Customer Experience and Success

Coupa is reimagining support with AI-powered, in-product assistance and a strong focus on value realization. The annual Coupa Trendsetter Awards highlight customer success, with UPS named the 2025 Trendsetter of the Year.

Ambitious Vision, Credible Path, Questions Remain

Coupa Inspire 2025 showcases a company doubling down on its ambitious AI-driven vision for Autonomous Spend Management. The strategy is underpinned by its unique data asset, significantly expanded AI capabilities—including a new multi-agent portfolio—strategic acquisitions like Cirtuo, and a clear commitment to its developer ecosystem, signaled by the upcoming DevCon.

The impressive financial momentum provides a strong foundation. The restructured go-to-market engine, a revitalized partner ecosystem, and a reimagined customer success strategy demonstrate a focus on building the necessary scale and execution muscle.

While the journey to full autonomy will be complex, Coupa has laid out a compelling and largely credible pathway. However, realizing the full potential, particularly in complex industrial supply chains, hinges on addressing key challenges and evolving its data strategy.

Successfully closing the loop between AI-driven supply chain design and actual planning and execution within existing enterprise systems remains a critical hurdle, as highlighted earlier.

Furthermore, penetrating the direct spend management arena will require the partner ecosystem to deliver robust solutions, as native capabilities beyond design and collaboration seem less emphasized currently.

Finally, as customers advance their own AI capabilities, gaining clarity on how to more directly harness Coupa’s data asset within their broader enterprise data strategies will become increasingly critical. Addressing these points, alongside fostering a vibrant developer community, will be crucial for Coupa to fully translate its bold AI-driven vision into market-leading solutions across the entire spectrum of enterprise spend.
